The only analogy I can think of is regular war. In World War II the German army was the enemy, and it was expected of the Allies to kill or capture as many as possible. That doen't mean that all German soldiers were evil. But the Nazi government and its "plan" for world domination were evil. Other than when orcs are attacking or on some mission, we see nothing of what they are like "at home" and relaxing - if there was such a thing for them. It seems hard to imagine an orc bouncing its baby on its knee in front of the fireplace, or reading a good Stephen King novel, and I imagine that most people have the same problem. We are so used to orcs being the "bad guys" that it's hard to find any redeeming qualities. But that doesn't mean that orcs had no redeeming qualities or were incapable of redemption. If they could not be redeemed then perhaps killing them was a favor, releasing them from the torment of their existance.
